Recruitment Funnel Metrics Every SMB Should Track

Hiring teams drown in data but often miss the signals that matter. The application-to-interview conversion rate has fallen to around 8% industry-wide, meaning most funnels leak top-of-funnel volume without producing hires. The fix is not more tools. It is tracking fewer, better metrics, acting on the bottleneck they expose, and feeding the results into a structured onboarding process that turns new hires into producers fast.

The funnel in five stages

Most recruitment funnels break down into the same stages:

  1. Sourced or applied
  2. Screened
  3. Interviewed
  4. Offered
  5. Hired

Conversion rates between each stage tell you exactly where to focus.

Eight metrics that matter

1. Application-to-screen conversion rate

The percentage of applicants who pass initial screening. Low numbers suggest the job post is attracting the wrong candidates. High numbers suggest the screen is too lenient.

2. Screen-to-interview conversion rate

The percentage of screened candidates who reach a first interview. A healthy range is 30 to 50%.

3. Interview-to-offer conversion rate

The percentage of interviewed candidates who receive an offer. Typically 10 to 25%. Lower means interviews are over-screening. Higher means you are effectively making hiring decisions at the screening stage.

4. Offer acceptance rate

The percentage of offers accepted. Under 75% signals issues with compensation, employer brand, or the offer stage itself.

5. Time-to-hire

Days from opening the role to signed offer. The benchmark is 30 to 45 days for most knowledge-work roles. Longer creates candidate drop-off. Shorter can mean the bar is too low.

6. Cost-per-hire

Total recruitment spend divided by hires. Useful for budgeting. Do not optimize it at the expense of quality.

7. Quality-of-hire

Measured at 6 and 12 months post-hire via performance ratings, manager feedback, and retention. The single most important metric in the funnel and the one most organizations do not track.

8. Candidate NPS

How candidates rate their experience, whether hired or not. Bad candidate experiences directly damage your employer brand and future pipeline.

Diagnosing a broken funnel

1. Plot conversion rates for every active role

Bottlenecks become obvious once you line up the numbers side by side.

2. Focus on the single worst stage

Trying to optimize the whole funnel at once usually moves nothing. Pick one bottleneck.

3. Diagnose the cause

Each stage has typical failure modes:

  • Low application volume: weak job post, wrong channels, or uncompetitive comp
  • Low screen-to-interview: overly strict screening or unclear must-haves
  • Low interview-to-offer: panel calibration issues or poor interview design
  • Low offer acceptance: comp below market, slow offer turnaround, weak closing

4. Run one experiment per cycle

Change one variable, measure for at least two weeks or one hiring cycle, then decide whether to keep or revert. Simultaneous changes make it impossible to know what worked.

Mistakes to avoid

  1. Tracking time-to-hire alone. Fast hires of the wrong people cost more than slow hires of the right ones.
  2. Measuring cost-per-hire in isolation. Cheap hires that churn in 12 months are expensive hires.
  3. Ignoring quality-of-hire.
  4. Skipping candidate NPS. Rejected candidates talk to your next candidates.
  5. Benchmarking against other industries. Engineering and healthcare funnels look nothing alike.
  6. Measuring without segmenting. Aggregate funnels hide patterns by role, source, or team.

The monthly recruitment dashboard

Segmented by role family and source:

  • Open roles and days open
  • Conversion rate at every funnel stage
  • Time-to-hire, average and median
  • Offer acceptance rate
  • Cost-per-hire
  • Candidate NPS
  • Quality-of-hire at 6 and 12 months
  • Source-of-hire breakdown

How Safepiens helps

  • Candidate pipeline tracking with every applicant at every stage in one view

Predictable capacity: hiring becomes planning instead of scrambling

Frequently asked questions

Thirty to forty-five days is the benchmark for most knowledge-work roles. Highly technical or senior roles routinely take 60 to 90. Under 20 days usually means the process is rushed, not efficient.
Use a composite of 6 and 12 month performance ratings, the hiring manager's satisfaction score, and retention at 12 and 24 months. A single metric is noisy. A blended score spots patterns.
Once you are running more than two or three open roles at a time, a spreadsheet creates more problems than it solves. A lightweight ATS pays for itself on the first hire.
Safepiens includes candidate tracking, structured interview scorecards, funnel analytics, and integration with new hire performance, so you see the full picture from application to first-year outcome.
